The constraints we had to design around

  • Single-truck owner-operator schedule — owner is often on-site mitigating, not at the phone.
  • Mixed cash / insurance / TPA referrals — the AI had to qualify route before booking.
  • After-hours coverage was zero — every nights-and-weekends emergency call was being lost to whoever called the homeowner back first.
  • Existing Google Local Service Ads listing was approved but not optimized — budget was being burned on dispute-eligible leads.

What we installed

Google Local Service Ads optimization. Rebuilt the LSA targeting, dialed in service-area polygons, set dispute-review automation for every credit-eligible lead, raised daily budget to match the demand the dashboard surfaced.

Google Search Ads + call-only campaigns. Restoration-specific keyword stack, call-only ads weighted to after-hours and weekend dayparts when competitor coverage drops off. Negative keyword list pruned the obvious budget leaks (mold home test kits, fire crime scene cleanup, DIY drying).

AI Emergency Capture setter. Trained on Category 1 / 2 / 3 water loss triage, insurance qualifier logic, and the owner's exact service rules. Routes emergencies to the on-call number; books non-emergency consults straight to the calendar.

Operations dashboard. Every inbound call, lead, booked appointment, and closed job flowing into one screen the owner checks from his phone between jobs.

What happened in the first 30 days

Inside the first 30 days of the system going live:

  • 44 inbound emergency calls captured.
  • 27 of those calls booked as scheduled appointments.
  • 7 jobs closed and crew-dispatched.
  • Average job value $5K – $8K, putting first-month pipeline north of $49K.

What changed structurally was not the volume of calls — it was the conversion of after-hours and missed calls into booked appointments. The owner stopped losing weekend emergencies to whoever called back faster, because the AI was answering in under 60 seconds while he was still on a job.

What we're working on next

Two things. First, expanding the LSA service radius now that the operator has bandwidth to take on the additional volume. Second, adding the daily Google Business Profile review-response cadence and a weekly GBP photo refresh — both contribute to local-pack ranking and AI Overview citations in the surrounding metro.
